Challenge:

Part way through a three-year digital transformation project, the team ran into unforeseen difficulties and things started to go awry.


Objective:

Review the project, review the technology and get things back on track.

We did

The initial plan had been created quite quickly and so there were a few big gaps that needed to be addressed. To help us really understand the challenges, we first did a stakeholder mapping exercise. We got to know each of the different internal and external stakeholder groups — attending customer workshops, staff workshops and meeting as many people as possible.

Over a period of 120 days we identified additional opportunities and put together an alternative approach.

New technology was needed and so we helped source it. We coached the digital team and worked alongside them, speaking to many different suppliers until we found the one that best met their needs.

To maintain success, the project needed an internal co-ordinator. We helped find a new recruit and then we coached them, giving them all of the training and insight they needed to be successful in their new role.

Impact

This change management project has been a great success.

Our project management involvement — sourcing the right tech partner, effectively navigating and negotiating the best possible outcome and price, has saved the charity tens of thousands of pounds.

The charity now has one joined-up plan that accommodates the needs of the whole organisation.
